Why we built it this way

The default playbook for cold outreach to small organizations is: scrape a list, build a mail merge, blast 500 templated emails, hope 1% reply.

That playbook fails for faith-based orgs. Here's why:

The system, in 5 layers

Layer 1: The CRM. Crown Media Group operates a custom CRM at crm.crownmediagroup.co (running on Fly.io, paid for by us not by you). Every organization in our outreach has a single source of truth — name, contact, pastor name when known, denomination, city, history of every interaction.

Layer 2: Single-record PDF generation. Each pitch PDF is generated from exactly one CRM record. The generator can only see one church at a time. No batch templating, no merge fields, no shared state between records. The PDF's filename includes the church_id, its metadata embeds the church_id, and its SHA256 hash is logged before send. If the file is tampered with between generation and send, the send aborts.

Layer 3: Personalized email composition. The email body is templated per organization type — schools get school-flavored language, missions get mission-flavored language, churches get church-flavored language. The pastor's first name is parsed and used naturally ("Joshua," not "Dear Pastor"). The email references the specific organization by name.

Layer 4: Pre-send verification. Before each send, the system re-fetches the CRM record by ID and verifies the name and email match the manifest. If anything's off, the single send aborts. Other sends in the batch continue cleanly.

Layer 5: Honest tracking. Bounces, opens, replies, unsubscribes — all auto-detected and recorded. If someone replies with "unsubscribe," they're permanently out of the cohort. If someone bounces, that address is excluded from future runs. We don't pretend bad data is good data.

What the autopilot does going forward

Tonight was the launch wave. After tonight, the system runs itself:

  • Monday 9am EST — the next batch of safe outreach fires automatically. Recipients are deduped, deliverability-verified, and have had a 7-day cooldown since their last contact.
  • Every 6 hours — the inbox is scanned for replies. Real replies get marked in the CRM and surfaced to me as a one-line summary. Unsubscribe requests get honored immediately, no human in the loop required.
  • Daily 4am UTC — a safety brake checks reply rate, bounce rate, and unsubscribe count over the rolling 7-day window. If anything looks like a sender-reputation crisis, the system auto-pauses and emails me.
